The challenge
- Existing enterprise LMS had < 14% monthly active users among shop-floor workforce.
- Compliance training (safety, quality, SOP refresh) was tracked on paper.
- Content was English-only — unusable for the majority of front-line workers.
- ₹5–7 crore annual external training spend with poor measurable outcomes.

- Mobile-first PWA running on personal phones — no shared kiosks.
- SCORM 2004 + xAPI compliant content engine with offline support.
- Localisation in 6 Indian languages (Hindi, Marathi, Tamil, Telugu, Bengali, Gujarati).
- Gamification: streaks, badges, shift-wise leaderboards, supervisor-recognised achievements.
- Skill-matrix linkage to role progression and pay-band eligibility.
Why their old LMS was failing
A globally licensed LMS, fully configured, fully integrated to HR systems — and almost completely ignored by the shop floor. The reasons were structural, not technical: English-only content, classroom-DNA module length (30–60 minutes), and a shared-kiosk model that operators avoided like a queue.
What we built
A mobile-first PWA that lived on the worker’s personal phone. Modules averaged 5–8 minutes — the length of a chai break. Native-language voice-over and captioning across six Indian languages. Gamification mechanics borrowed from consumer apps: streaks, badges, shift-wise leaderboards.
The compounding effect
Within 90 days, monthly active users crossed 60,000. Compliance training that previously took weeks to complete was finishing within shifts. Safety incidents tied to refreshed modules dropped 37% in the first year. The HR director re-allocated ₹2.1 crore of external training spend into platform-resident content.
