How long does an MES implementation take?
A single-plant greenfield MES implementation takes 12 to 16 weeks from kick-off to go-live. The phases are 2 weeks of discovery and process mapping, 4 weeks of design and master-data preparation, 4 weeks of build and sandbox testing, 2 weeks of user acceptance testing, and 2 weeks of parallel run. Brownfield retrofits with live SAP integration typically add 4 to 6 weeks. Multi-plant rollouts proceed plant by plant, with each subsequent plant taking 8 to 12 weeks once the first is live.
What each phase includes
Discovery (weeks 1 to 2): on-site and remote mapping of production orders, shift patterns, machine types, quality steps, ERP master data and current reporting. This phase produces the functional specification you approve before build starts.
Design and master-data preparation (weeks 3 to 6): data model, screen flows, ERP integration design, SAP movement-type mapping. The plant team creates or exports the master data (work centres, routings, material codes) during this phase.
Build and sandbox testing (weeks 7 to 10): code written and tested in a sandbox environment. Daily standups. Plant team validates core flows in week 10.
User acceptance testing (weeks 11 to 12): your operators, shift supervisors and ERP team test the full flow end-to-end against the functional specification.
Parallel run and go-live (weeks 13 to 16): both the old and new system run simultaneously. Discrepancies are resolved. Go-live declared when data is clean.
What extends timelines
Three factors stretch timelines in practice. First is SAP master-data readiness: if work centres, routings or material master records are incomplete or incorrect in SAP, the plant team must clean them before integration testing can proceed. This is the single most common cause of delay. Second is scope creep: adding new requirements after the functional specification is approved adds weeks. Third is stakeholder availability: UAT requires shift supervisors and ERP super-users to spend dedicated time in the system. If they are unavailable, testing delays.
We mitigate all three with a signed-off functional specification at end of week 2, a change-control process after that, and a UAT resource plan agreed at kick-off.
Multi-plant and agile approaches
For a group with 3 to 5 plants, the standard approach is: go live at plant 1 in 16 weeks, then roll out plant 2 in 10 to 12 weeks (reusing the design), and each subsequent plant in 8 weeks.
