How do integrators outsource HMI and SCADA work without losing the client relationship?
Keep the client relationship, site work and final review in house, and outsource only defined work packages. Put the partner under your NDA and your own brand, with written terms that forbid contact with your clients and hiring of your staff.

The client relationship is the asset, so everything that touches it stays with you: requirements meetings, design reviews with the client, site work, commissioning, PLC changes on site, and final sign off. What travels well is work with clear inputs and outputs that your engineers can check: screen builds from P&IDs and a tag list, faceplate and template libraries, alarm configuration from a rationalized list, reports, test scripts and as built documents.
A useful test: if your reviewer can check the output against a document without asking the client anything, it is a good package to hand over.
Write the rules down before the first package
Relationship risk is managed on paper first. A partner agreement or NDA for this kind of work usually covers: no direct contact with your clients unless you ask for it, for the project and a fixed period afterwards; no recruiting of your staff; your branding on every deliverable, email and call; ownership of work product passing to you or your client on payment; and what the partner does if one of your clients or a plant in your region contacts them directly.
Ask the partner to publish these rules or put them in the contract. A partner that hesitates to write them down is telling you something.
Keep the partner invisible to the client
Control the channels. The partner works in accounts, repositories and remote connections that you create and can revoke, not ones the partner owns. Project files carry your title blocks and templates. If the client needs to talk to an engineer, it happens on your call, under your name, with your project lead present. Questions from the partner come to you, and you decide what goes to the client.
Start with one package and review hard
Send a single, well scoped package first, such as the screens for one process area. Review the first two or three screens closely against the client’s style guide before the rest are built. You learn how the partner writes, how they ask questions and how they handle markups, at low risk. If the first package works, the next ones need less review.
Where the time zone helps
An India based partner working on US Eastern hours can take markups at the end of your day and have the fixes waiting the next morning. That shortens review cycles without asking your team to work late. Agree a fixed handoff time and a short written note with every delivery, so nothing depends on memory.
Warning signs in a partner
Be careful with a partner that asks to join client calls early, wants its own logo on deliverables, asks for the end client’s name before an NDA is signed, or offers the same services directly to plant owners in your region without a clear rule about referring those leads to integrators. None of these prove bad intent, but each one makes the relationship harder to protect. A good partner will explain how it handles each case before you ask.
